From silos to smarter decisions: How connected data cultures unlock growth

Despite years of investing in data platforms and dashboards, many organisations still struggle with a familiar problem: data silos. Teams operate in parallel, insights don’t travel across functions, and decisions are made on partial pictures. The result? Slower execution, missed opportunities, and internal friction.

Most organisations aren’t short on collaboration tools — Teams, SharePoint, Slack, dashboards galore. But these tools often sit on top of fragmented data practices. What’s missing is a shared approach to how data is defined, governed, and activated across the business. 

In one recent engagement — a large UK retailer — we worked with senior leaders who recognised that siloed insights were holding them back. Trading, digital, and logistics teams each had their own view of performance. Marketing had rich customer data, but it wasn’t shaping the wider commercial strategy. Everyone was working hard — but not always together. 

The fix wasn’t just a new data platform. It was about aligning leadership around a shared data culture, rethinking how decisions were made, and designing a model where teams could act on insights collaboratively. 

What does breaking the silo look like in practice? 

In our experience working with large organisations, breaking silos successfully hinges on four key shifts: 

  1. Creating a shared vision from the executive level down 
    Real change starts at the top. Executive teams must develop a clear and unified vision for how data will support the organisation’s strategic priorities. This vision must be more than a technology ambition — it must articulate how data will enable better decisions, improve accountability, and empower teams. When this vision is actively communicated and reinforced across the organisation, it creates alignment and momentum. 
  2. Shared outcomes over functional KPIs
    Aligning leadership on cross-functional goals — from “stock efficiency” to “customer loyalty” — changes how teams prioritise and measure success. When everyone is working towards the same outcomes, collaboration becomes embedded in how decisions are made. 
  3. Trusted, transparent data
    Implementing tagging and governance models that fit within the existing tech stack allows teams to access the same core data — defined consistently — in ways that make sense for their roles. This builds trust and reduces friction. 
  4. Building a cross-functional data community
    Sustainable change requires more than new processes — it needs an active community across the business. We help clients create shared spaces for knowledge exchange, peer support, and training. These communities bring together analysts, decision-makers, and data champions from different functions to share best practices, align approaches, and continuously raise capability and confidence across the organisation. 

We’ve seen these changes deliver real impact: better forecasting, stronger campaign performance, and more responsive trading — not because of new tools, but because of redesigned ways of working. 

Where to start: Assess, define, and share your data operating model 

In our experience, the most effective starting point is to take stock of your current data operating model. Business leaders should work with their teams to: 

  1. Assess how data responsibilities are currently distributed across the organisation. 
  2. Define which parts of the model should be shared enterprise-wide (e.g. data governance, platforms), which should be aligned to business functions (e.g. reporting standards, metrics), and which should be embedded within functions (e.g. analysts working directly in marketing or operations). 
  3. Share this model openly and ensure that everyone understands their role in delivering against it. 

Once you have clarity, the real task is to foster the right behaviours: encouraging collaboration, reinforcing shared goals, and focusing every team on delivering value beyond their immediate remit. That’s when data begins to work as a collective asset — not a fragmented resource.
